Last March a four-partner litigation shop in Honolulu hired me to figure out why their directory spend was producing almost nothing. I spent seven months on it. What follows is what I did, what worked, what embarrassed me, and what I would do differently if you handed me a smaller budget or pointed me at a Maui solo instead.

If you run a small firm in Hawaii and you have been quietly suspecting that your Justia profile is decorative rather than useful, this is for you.

The Honolulu firm that called me last March

The firm did mostly plaintiff-side personal injury with a side of employment work. Four partners, two associates, one paralegal who was secretly doing all of the marketing in between drafting demand letters. They had spent about $1,900 a month across various directory placements for roughly three years and could not tell me, with a straight face, where a single client had actually come from.

<figure class="diagram" role="group" aria-label="Directory overhaul git graph" aria-description="Two-branch git graph showing the cleanup and my own optimization phases of the Hawaii law firm directory project, from initial audit through 7-month results.”>

gitGraph
  commit id: "Audit 31 dirs"
  branch cleanup
  checkout cleanup
commit id: "Fix NAP 23 lists"
  commit id: "Recover GBP W5"
  checkout main
  merge cleanup id: "Foundation built"
  branch optimize
  checkout optimize
  commit id: "Add Justia+Super"
  commit id: "Cut Avvo paid"
  commit id: "Add CallRail"
  checkout main
merge optimize id: "6 platforms live"
  commit id: "7mo: 3x leads"

Figure 1. The Hawaii firm’s directory overhaul followed two parallel workstreams: a cleanup branch (NAP consistency, GBP recovery) merged back before an optimization branch (premium placements, call tracking) delivered the final six-platform stack.

That last part should make any owner uncomfortable. If you cannot trace the lead, you are not buying marketing, you are buying hope.

Where they ranked before we started

On Google, they ranked sixth or seventh for “Honolulu personal injury lawyer” depending on the day, which is the dead zone. Page one, technically, but below the map pack, below the ads, and below three competitors with better reviews. They did not rank at all for any neighbor island queries, which mattered because two of the partners were originally from Hilo and got referral calls from there constantly.

Their directory footprint looked busy on paper. Avvo, Justia, FindLaw, Super Lawyers, Martindale, plus the Hawaii State Bar listing and a couple of free regional sites. The catch: most of those profiles had not been touched since 2021. One still listed an attorney who had left the firm. The Justia practice area description read like it was written by a committee, then run through a thesaurus.

The partner’s skepticism about directories

The managing partner, who I will call D, told me on our first call that directories were “a tax we pay because the alternative is feeling left out.” He was not entirely wrong. A lot of legal directories run on the same fear-of-missing-out economics as country club memberships. He wanted me to either prove they were worth it or kill them off, and I think he was hoping for the second answer because cancelling things is satisfying.

I told him I would not know until I saw seven months of data. He grumbled but signed the engagement letter.

Initial audit findings

The audit took about two weeks and turned up the usual horror show:

NAP (name, address, phone) inconsistencies across 14 of 23 listings. Three different suite numbers were in circulation. One listing had a fax number that belonged to a dentist.

No tracking phone numbers anywhere. Every directory pointed at the main office line, so there was no way to attribute calls.

Schema markup on the firm’s own website was generic Organization schema, not LegalService or Attorney, which meant Google had to guess what they did.

The Avvo profile had two unanswered client questions from 2022. Both visible. Both about DUI work the firm does not even handle.

The Google Business Profile had been “claimed” by a former marketing vendor whose email no longer existed. Recovering it took five weeks and a notarised letter.

Did you know? The GetLegal directory alone covers more than 100 distinct Hawaii locations, including military installations like Schofield Barracks, Hickam AFB, and MCBH Kaneohe Bay. If you serve military clients and your listings do not mention proximity to these bases, you are invisible to a real chunk of the search market. Source: GetLegal Hawaii directory.

Mapping the directory options for Hawaii practitioners

Before recommending anything, I made a spreadsheet of every directory that could plausibly send a Hawaii firm a client. It came out to 31 platforms. I then spent an unreasonable amount of time visiting each one and pretending to be a frustrated person who had just been rear-ended in Kakaako.

National players with local weight

The usual suspects: Justia, FindLaw, Martindale, Lawyers.com, Super Lawyers, Avvo, Nolo. Plus Google Business Profile, which technically is not a legal directory but functions as the most important one. Then the general business directories that still pull weight in local SEO, including Business Web Directory, Yelp, and the Better Business Bureau. The general directories matter less for direct leads and more for citation consistency, which feeds the algorithm Google uses to decide if you exist.

Bar-affiliated and regional options

The Hawaii State Bar Association’s “Find a Lawyer” tool is the obvious one and it is free if you are a member in good standing. There is also Hawaii-lawyer.net, which curates firms by practice area and integrates social profiles across Facebook, LinkedIn, and Yelp by specialty. I had mixed feelings about it. The integration idea is smart, but the site itself looks like it was last redesigned during the Bush administration. Still, it ranks. That is the only metric that matters.

For government-side credibility, Hawaii Business Express through the DCCA is where your firm’s official business registration lives. It is not a marketing directory, but prospective corporate clients absolutely look you up there before signing an engagement letter. If your registered agent information is wrong or your annual report is overdue, you have a problem that no amount of pretty Avvo profiles will fix.

The neighbor island problem

This is the part most mainland marketing consultants get wrong about Hawaii. Search behaviour on Maui, the Big Island, and Kauai is not just “Honolulu with fewer people.” Locals on those islands often search for attorneys on Oahu because they expect more specialisation, but they also filter mentally for firms that signal they understand neighbor island practice. A profile that says “serving all of Hawaii” reads, to a Hilo small business owner, as “serving Honolulu and tolerating your phone call.”

Two pedestrians on park path

I told the firm we needed separate practice area pages with genuine, specific references to neighbor island courts (Third Circuit in Hilo and Kona, Second Circuit on Maui, Fifth Circuit on Kauai). Not stuffed in, but mentioned where relevant to the practice description.

How we picked which six to pursue

From 31 platforms I cut to six. The partners initially wanted to keep everything because they felt like cancelling listings was admitting defeat. I had to talk them down.

Cost per qualified lead math

Here is the calculation I ran for each platform, using their existing (admittedly terrible) tracking data plus industry benchmarks for legal directories:

Platform

Annual cost

Estimated leads/year

Qualified rate

Cost per qualified lead

Super Lawyers (premium)

$4,800

22

64%

$341

Justia (premium)

$3,600

31

39%

$298

Avvo Pro

$2,400

47

11%

$464

Those numbers are rough estimates I built from the firm’s call logs plus what I have seen across six other PI firms I have worked with. Your mileage will differ. But the shape of the data was consistent: Avvo produced volume, almost none of it qualified for a contingency-fee PI practice.

Filtering for actual referral traffic

I installed CallRail to assign unique tracking numbers to each directory listing. I cannot overstate how much this changes the conversation. Within six weeks you stop arguing about which platform “feels” productive and start looking at a spreadsheet that tells you. The firm had been paying $400 a month for a Martindale listing that, over six weeks, generated exactly one call. From a debt collector.

Quick tip: Before you cancel any directory subscription, run unique tracking numbers for at least 90 days. Some platforms have delayed lead patterns because they index slowly, and you will occasionally find a listing that produces nothing for two months then drops three qualified cases in week ten. Cancelling at day 60 is how you miss those.

Why we cut Avvo from the shortlist

This was the controversial one. Avvo has brand recognition and traffic. It also, in my experience with this firm and others, attracts a particular kind of caller: someone shopping six lawyers in an afternoon, often with a case that has been turned down elsewhere. For a high-volume DUI defence shop running on flat fees, Avvo can be useful. For a contingency PI firm that needs to be selective about case quality, the math did not work. We kept the free profile (no reason not to), killed the paid tier, and redirected that $200 a month into Google Business Profile optimisation and a small Local Service Ads test.

D was, I think, mildly disappointed I did not recommend killing more things. Cancelling feels productive. Reinvesting feels like more work.

Building out the listings, profile by profile

This is the unglamorous middle of the project where most firms quit. We spent six weeks rebuilding profiles one at a time. The paralegal and I worked through them on Tuesday afternoons. Coffee, a shared Google Doc, and a fairly rigid template.

journey
title Client Journey: From Search to Signed Case
  section Discovery
Google search for attorney: 5: Prospective Client
Sees GBP listing with reviews: 4: Prospective Client
Clicks through to directory: 3: Prospective Client
  section Evaluation
Reads practice area description: 4: Prospective Client
Checks partner photos and bios: 3: Prospective Client
Looks up Hawaii Business Express: 2: Prospective Client
  section Contact
Calls unique tracking number: 4: Prospective Client
Intake call with paralegal: 3: Prospective Client, Paralegal
Consultation scheduled: 4: Prospective Client, Attorney
  section Conversion
Case evaluated and accepted: 5: Attorney
Engagement letter signed: 5: Prospective Client, Attorney

Figure 2. A Hawaii personal injury prospect moves from Google search through directory evaluation and firm contact to signed engagement, each step scored by satisfaction, revealing where friction (business registration lookup, bio credibility) influences the conversion.

Schema markup nobody else was using

I rebuilt the firm’s website schema using the LegalService type with nested Attorney entities for each lawyer, AreaServed for each island, and a hasOfferCatalog for each practice area. Then I made sure every directory listing that allowed structured data (some do, most do not bother) was using consistent entity references. Within about ten weeks, the firm’s Knowledge Panel on Google populated correctly for the first time in the firm’s existence. Three of the four partners showed up with photos and bios pulled from the new schema rather than from a 2018 conference website.

This is not exotic SEO work. Nobody else in Hawaii legal is doing it consistently, which means the bar is low.

Practice area descriptions that converted

Every directory has a practice area or “about” field. Most firms paste the same 150 words into every one of them. I had us write three versions of each description: long (400 words, for Justia and the firm’s site), medium (180 words, for FindLaw and Super Lawyers), short (75 words, for everything else). Each version mentioned specific local references: the Aliiolani Hale, the Kaahumanu Hale, jury composition realities in the First Circuit, the typical settlement timeline differences between insurers operating in Hawaii versus mainland defendants.

The point was not keyword stuffing. The point was that a person reading the profile could tell, within ten seconds, that the firm actually practised here rather than franchised in.

Myth: Duplicate content across directories hurts your SEO so you should write totally different copy for each. Reality: Google does not penalise directory listings for substantively similar descriptions, because that is how directories have always worked. What hurts you is inconsistent NAP data and orphaned profiles. Write good copy once, vary it for length and tone, and stop worrying about Google catching you “duplicating.”

Photo and bio decisions that mattered

The firm’s existing partner photos were the formal courthouse-steps shots that every law firm has had since 1987. We replaced them with environmental portraits taken in the actual office, including one with a partner standing next to a window with Diamond Head visible in the background. Not subtle. Very effective. The click-through rate on that partner’s Justia profile roughly doubled.

Bios got rewritten in plain English. The phrase “zealous advocate” was banned. Each bio led with one concrete result (with appropriate confidentiality, of course) and one local detail: where the lawyer went to high school in the islands, or how long they had been practising in Hawaii after relocating. Local roots matter here in a way that they do not in, say, Phoenix.

Did you know? The Hawaii Market Research Directory explicitly warns visitors that “a market research firm may have ceased operations or moved to a different location, and business hours can sometimes be irregular.” That warning applies just as much to law firm directories: a listing that has not been verified in 18 months is, statistically, likely to have an error. Source: Hawaii Market Research Directory.

Results after seven months

I will give you the actual numbers, with the caveat that lead attribution in legal marketing is always somewhat fuzzy because clients lie about how they found you. They lie not maliciously; they just genuinely do not remember whether they clicked a Google ad, a directory listing, or a friend’s Facebook recommendation.

timeline
title Hawaii Directory Project, Seven-Month Arc
  March : Initial audit begins
: 14 of 23 listings have NAP errors
April : GBP recovery starts (notarised letter)
        : CallRail tracking numbers installed
May : GBP access restored (5 weeks)
: Schema rebuilt, LegalService + Attorney types
June : Avvo paid tier cancelled
        : Six-platform shortlist finalised
July : Knowledge Panel populates correctly
: Partner bios rewritten in plain English
August : Quarterly data review, lead volume rising
October : 3x qualified leads vs baseline
          : Total spend down 28%

Figure 3. From audit to results: the seven-month arc of rebuilding the Honolulu firm’s directory presence, milestone by milestone, NAP cleanup first, schema and tracking second, then the compounding payoff in qualified leads.

Lead volume by source

Over the seven months post-rebuild, tracked qualified leads broke down roughly like this:

Source

Qualified leads

Signed cases

Estimated fee value

Google Business Profile

71

14

$486,000

Justia (premium)

23

5

$162,000

Super Lawyers

17

4

$118,000

Hawaii State Bar

9

2

$58,000

Hawaii-lawyer.net

14

3

$94,000

General web directories

11

2

$41,000

Fee values are rough estimates based on the firm’s average contingency recovery, not booked revenue. Some of those cases will resolve under estimate, some over, and a couple will go to trial and not resolve for two years. But the directional answer is clear: the directory spend, properly managed, was producing real money.

The unexpected winner

Hawaii-lawyer.net. I almost cut it from the shortlist because the site looks dated and I assumed nobody used it. I was wrong. Per dollar spent (it was relatively cheap), it outperformed Super Lawyers on signed cases. My theory: it ranks well for several long-tail practice area queries because it has been around forever and has decent backlink history, and the kind of person who clicks through is often a local searching specifically rather than a tourist who just got rear-ended on the H-1.

The lesson, which I should have known: do not judge a directory by its CSS.

What the partner now believes

D’s current position, which he stated at a quarterly review, is that directories are “still a tax, but at least now I know which line items on the bill are doing something.” I will take it. The firm cut total directory spend by about 28% while increasing tracked qualified leads from directories by roughly 3x. The paralegal got a raise. I got referred to two other firms.

Adapting this for a solo or smaller budget

Most Hawaii firms are not four-partner shops with $20k+ annual marketing budgets. If you are reading this as a solo, here is how I would shrink the approach.

If you only have $400 a month

Cancel everything paid. Yes, everything. Spend the first $0 of that budget claiming and rigorously building out: Google Business Profile, Hawaii State Bar listing, Justia free tier, Avvo free tier, and your registration on Hawaii Business Express. That is your foundation, and it is genuinely free.

Then spend $200/month on one quality premium directory placement, chosen based on your practice area. For PI, that is probably Justia. For business and corporate, Martindale still carries weight with sophisticated buyers. For family law, the Hawaii State Bar’s referral service is underrated.

The other $200/month goes to a tracking phone number system (CallRail or similar, around $45/month) plus a few hours of a freelance writer’s time to keep your descriptions and bios fresh quarterly. Do not spend it on more listings. Spend it on making the listings you have actually good.

What if… you are a brand new solo who just hung a shingle and has zero directory presence yet? Counterintuitively, this is easier than fixing an existing mess. Start with the five free foundational listings above in week one. Spend month two writing the long-form practice area copy that will feed every listing. Do not pay for premium placement until month four, after you have baseline data on what queries are even finding you. Most new solos waste $2,000 in the first 90 days on listings they have not learned to evaluate yet.

Running it during a trial-heavy quarter

Here is something nobody talks about. Directory management requires consistent attention, and lawyers in trial cannot give it. I have watched perfectly good directory programmes decay during a long trial because nobody updated the listings, nobody responded to a client question on Avvo, nobody noticed when a competitor’s review campaign pushed them down the rankings.

If you know you have a trial-heavy Q3, set up your listings in Q2 to be as low-maintenance as possible. Pause any platform that requires active response (Avvo Q&A, for instance). Pre-write three months of social posts. Use an answering service that can intake leads in your voice. Then check in with your paralegal or VA once every two weeks for fifteen minutes. That is enough to prevent decay. It will not move you forward, but you will not lose ground either.

Translating the approach to maui or kauai

On a neighbor island the directory options are sparser, which is both easier and harder. Easier because there is less competition for any given listing. Harder because the directories themselves often do not have good neighbor island categorisation, so you have to manually request that GetLegal or Justia add subcategories for Lihue or Kahului if they have not already.

Google Business Profile is even more dominant on neighbor islands than on Oahu. I have seen Maui solos generate 80% of their inbound leads from GBP alone. If you only do one thing, claim and properly build your GBP listing with photos taken in your actual office, weekly posts, and aggressive review collection. A Kauai family law solo I advised informally went from 3 monthly leads to 17 over five months doing nothing other than rebuilding GBP and responding to every review within 24 hours.

Myth: National directories like Avvo and FindLaw will always outrank smaller regional ones because they have more domain authority. Reality: For specific Hawaii queries, regional and bar-affiliated sites often outrank the nationals because Google’s local algorithm weights regional relevance heavily. I have seen Hawaii-lawyer.net outrank Avvo for “Honolulu criminal defense attorney” on multiple occasions.

Principles I take into every directory project now

Some of these I learned the hard way, by which I mean I billed clients for work that I would now do differently. Consultant’s confession.

stateDiagram-v2
[*] --> Unclaimed : Firm exists but no listing
Unclaimed --> Claimed : Claim submitted
Claimed --> Incomplete : Profile started
Incomplete --> Active : All fields filled (95%+)
Active --> Stale : 18+ months no update
Stale --> Active : Quarterly audit done
Active --> Optimized : Tracking + premium upgrade
Optimized --> Active : Downgrade or cancel premium
Active --> Terminated : Zero leads 6 months
Stale --> Terminated : Platform declining
  Terminated --> [*]

Figure 4. A law firm directory listing cycles through distinct states, from unclaimed through active and optimized, with staleness always one missed audit away and termination the correct endpoint when tracking confirms a platform is not performing.

Treat each listing as a landing page

This is the biggest mindset shift. A directory listing is not a business card you stick somewhere and forget. It is a landing page that a stranger may use to decide whether you handle their entire legal problem. Treat it that way: clear headline, specific value proposition, photo, testimonial or result, call to action, working phone number, accurate hours. Fill out every single field that platform offers, thoughtfully. The completion rate on most law firm directory profiles is around 40% of available fields. Get yours to 95% and you will outperform competitors who are arguably better lawyers than you.

Audit quarterly, not annually

I used to do annual directory audits. That was wrong. Things change too fast: platforms update their interfaces, your firm changes phone numbers, an associate leaves, a new practice area opens, Google updates its local algorithm. Quarterly audits take maybe four hours if you have a checklist. Annual audits take two days and you find horrors that have been costing you money for nine months.

My current checklist has 23 items per platform. I am happy to send it to anyone who emails me, but honestly you can build your own in an afternoon. The discipline matters more than the specific list.

Did you know? Hawaii Business Express, run by the DCCA’s Business Registration Division, lets prospective corporate clients search and purchase official business documents for any registered entity in the state. That means a sophisticated buyer evaluating your firm can see whether your business registration is current, who your registered agent is, and whether you have filed your annual reports. Source: Hawaii Business Express.

When to walk away from a platform

You should kill a directory listing when one of three things is true: it has produced zero qualified leads for six consecutive months with proper tracking in place, the platform itself is showing signs of decline (traffic dropping, owners visibly disengaging, your account rep changing every two months), or the type of lead it generates does not match the cases you want.

That last one is the hardest. Avvo is not a bad platform. It is just often a bad fit for firms that need case selectivity. I have similarly told a Kona criminal defence solo to walk away from a high-traffic regional directory because every lead was a person shopping for the cheapest possible flat fee, which destroyed both his margins and his sanity. The platform was working, but it was the wrong platform for him.

If you take one thing from this article, take this: directory listings are not a category you “do” or “do not do.” They are individual tools, each with its own ROI profile, each requiring management. Treat them like staff. Some of them are stars, some are dead weight, and the ones in the middle need coaching. Make a spreadsheet, track the numbers for at least 90 days, and be willing to fire the ones that are not performing. Your bank account will eventually thank you, even if the cancellation forms make you wait six weeks and require a notarised letter.

Next quarter, before you renew anything, run the cost-per-qualified-lead math for every active listing.
